Otherwise maybe I'm looking at a water pump/coolant system failure. Water pumps are really expensive to replace, correct? Because you have to take apart the whole engine?
I had a water pump fail on my old Audi TT at about 40k miles (under warranty) but the new pump lasted another 80k miles (until I sold it) with no problems.

Noop. The pump bolts up to the outside of the engine. It sits outside of it. It should be only a few hours in labor to replace one. The dealers are charging around $1,300 or so. You can buy the pump and thermostat for $500 to $700 and have an indi shop change it. But maybe your dealer will get bmw to pay for it?
